Procurement Automation for a Global Logistics Operator

Freight moves quickly. The paperwork behind it does not.

In large logistics operations the constraint is rarely transport. It is the reconciliation around it — purchase orders raised in one system, goods received in another, invoices arriving by email in a third, and a procurement team spending its week making those three agree. Every hour of that is an hour not spent on the supplier relationships that actually change cost.

This engagement is a long-term engineering partnership with one of the world's largest shipping and logistics companies, focused on network process automation and AI integration across core procurement and material movement workflows.

The Challenge

Procurement at this scale is not one process but many variants of one process, accumulated over decades and across regions. The same purchase might be raised against a framework agreement in one country and a spot order in another, received against a delivery note that does not match the order line, and invoiced weeks later by a supplier using its own reference numbers.

The team handling this was doing genuinely skilled work — deciding whether a short delivery was acceptable, whether a price variance was contractual, whether a supplier's explanation held up. But that judgement was buried under keying, chasing and cross-referencing that required no judgement at all.

Automation efforts in this space usually fail the same way. They handle the clean case, which is the case nobody needed help with, and hand back everything else with no explanation. The result is a system that saves an hour and costs two.

What We Built

AI-integrated invoice matching. Purchase orders, goods receipts and invoices reconciled automatically, including where references do not align cleanly and the match has to be inferred from amounts, dates and line descriptions rather than a shared key.

Vendor communication automation. The correspondence that consumes a procurement week — chasing acknowledgements, confirming delivery dates, escalating overdue responses — handled as a workflow rather than a person's inbox.

Exception routing. Anything the system could not settle confidently was surfaced to a person with the reason attached: which documents disagreed, by how much, and what it had already tried. The exception queue was treated as the primary interface rather than an error state.

Field-audited inventory. Survey-driven capture connecting what is physically present at a site to what the supply chain believes is there, so ordering reflects reality rather than the record.

The Approach

The principle throughout was to automate the reconciliation and leave the judgement alone. Matching and chasing are mechanical and worth automating outright. Whether to accept a short delivery is a commercial decision with a supplier relationship attached, and it stays with the person who owns that relationship.

That distinction also decided how the system behaves when it is unsure. It does not guess and it does not silently pass something through. It says what it found, what it could not settle, and why — because a procurement lead who cannot see the reasoning will check every line by hand, and then the automation has cost more than it saved.

Integration was scoped as the work rather than treated as the last step. The ERP was not being replaced, and any plan that assumed otherwise would have been fiction.

The Result

The automation now handles the reconciliation that previously consumed the majority of the procurement team's week, with exceptions routed for the judgement they actually require.
